Key Takeaways

  • Black Friday 2026 is Friday 27 November and Cyber Monday is Monday 30 November, so serious planning should start in September and October.
  • Work out your margin before your discount: a £50 product costing £20 needs 50% more orders at 20% off just to earn the same profit.
  • Bundles, spend thresholds, gifts with purchase and free delivery thresholds can protect margin better than a flat sitewide discount.
  • Under UK consumer law, countdown timers and "ends tonight" claims must be genuine and mandatory charges must appear upfront, with CMA fines of up to £300,000 or 10% of worldwide turnover, whichever is higher.
  • Test discounts, combinations, checkout and payments early, back up your theme and freeze non essential changes before peak.
  • Apart from welcome codes for first time customers and newsletter sign ups, the Black Friday code is normally the discount that generates the most revenue for Why Matters clients.

Quick Answer

Prepare your Shopify store for Black Friday by starting in September: set a commercial goal, work out how much margin you can give away and choose offers such as bundles or spend thresholds before deciding on a percentage. Build and test discounts, checkout, payments and fulfilment in October, then use early November to grow your email list and raise ad spend gradually. Keep every deadline and countdown genuine, show mandatory charges upfront, and treat Black Friday customers as the start of a relationship, judged on profit and repeat purchases rather than weekend revenue.

Table of Contents

Black Friday can be one of the biggest sales opportunities of the year, and one of the easiest ways to sell a lot without making much money. Shopify merchants sold $14.6 billion over Black Friday Cyber Monday 2025, up 27%, with the UK their second biggest selling country and London among the top cities (Shopify), but record platform sales do not guarantee a profitable weekend for any one store.

When Is Black Friday 2026?

Black Friday 2026 falls on Friday 27 November and Cyber Monday on Monday 30 November. Many retailers stretch it into Cyber Week or even Black November, but every extension costs credibility: shoppers who see "ends Sunday", then "extended", then "last chance again" stop believing any deadline, and an offer that does not really end is also a legal problem. Decide in advance when VIP access starts, when the public sale starts and ends, whether Cyber Monday has a genuinely different offer and when normal prices return, then stick to it.

Black Friday also runs straight into Christmas. Plan your last delivery and personalisation dates now, setting your own cut off earlier than a carrier's last posting date to allow for picking, packing and collection. At the time of writing, Royal Mail says it will publish its 2026 Christmas posting dates when they are ready (Royal Mail), so confirm dates with your carriers before you publish them.

Is Black Friday Worth It for Your Store?

Black Friday is not compulsory. Some brands benefit enormously, while others swap profitable full price orders for discounted ones from customers who would have bought anyway. Base the decision on positioning, margin, stock, acquisition cost and repeat purchase rate, not on the assumption that every store needs 20% to 40% off. A premium brand might prefer early access, exclusive bundles, limited editions, gifts with purchase or bigger loyalty rewards.

The Discount Maths Sellers Often Miss

Take a £50 product that costs £20 to make or buy. Ignoring other costs, it earns £30 of gross profit. At 20% off the price drops to £40 but the cost stays at £20, so profit falls to £20: a 20% price cut has removed a third of your profit per order. To earn the same £30, you now need 1.5 orders for every one you sold before, which means 50% more orders, before payment, ads, packaging, fulfilment and returns.

Why a 20% discount needs 50% more orders Profit per order on a £50 product costing £20 £30 £20 Orders needed to make £3,000 profit 100 150 Full price, £50 20% off, £40 Before payment, ads, packaging, fulfilment and returns.
Simplified example using gross profit only.

Your Black Friday Timeline

A good Black Friday marketing strategy starts long before late November; by 20 November, most options have gone.

Black Friday 2026 timeline for Shopify stores 1 2 3 4 5 6 September: set the goal October: build and test Early November: build demand Black Friday week Cyber Monday, 30 November December: keep going review last year and audit tracking offers, discounts, theme backup, change freeze grow the list, tease early access, raise ads VIP access, then launch on Friday 27 November a genuine new offer or a real final day Christmas cut offs, reviews, repeat purchases
Dates for 2026.
  1. September: set the goal. Decide whether Black Friday should win new customers, clear stock, raise cash, lift order value or reward your best customers, because each needs a different offer. Review last year's revenue, margin, bestsellers, conversion, ad cost, refunds and repeat purchases, and check that Shopify Analytics, GA4, your ad platforms and Klaviyo are tracking correctly.
  2. October: build and test. Finalise the offer, discount rules, creative, landing pages, email and ad schedules, stock and fulfilment capacity. Then set a change freeze, because the weeks before Black Friday are no time to rebuild the theme, swap checkout apps, change payment provider or launch untested features.
  3. Early November: build demand before you discount. Grow your email list, promote early access, collect SMS consent, publish gift guides, start teasers and raise ad spend gradually, so you learn what works before the busiest days.
  4. Black Friday week: launch in stages. Open to VIP customers first, then subscribers, then the public. Early access rewards loyalty and tests discounts, landing pages, checkout and stock before peak traffic, and one person should own spotting problems quickly.
  5. After Cyber Monday: keep going. December starts at once, so move into Christmas gifting, delivery deadlines, reviews and post purchase campaigns.

How to Choose Offers That Protect Your Margin

Do not copy a competitor's 25% off; work out how much promotional cost each order can absorb after product, fulfilment, payment and acquisition costs. These offers often protect margin better:

OfferExampleWhy it helps
BundleTwo items worth £55 for £49Sells two items and lifts order value
Spend threshold£10 off £75, or £20 off £120Rewards bigger baskets, not every order
Gift with purchaseSpend £80 and get a £15 gift set that costs you £4Feels generous but costs far less
Free delivery thresholdFree UK delivery over £60 when orders average £48Encourages one more item
Early accessVIP customers shop a day firstRewards loyalty without a bigger discount

Test every discount before launch across eligible, excluded and sale products, minimum spend, timings, and mobile and desktop checkout. Shopify only combines product, order and shipping discounts when their settings allow it (Shopify Help Center), so check how your Black Friday offer interacts with welcome, influencer, loyalty and automatic discounts, since three stacked codes turning £100 into £37 is worse than a failed code. Schedule prices, codes and banners with start and end dates (Shopify Help Center), and plan the reversal just as carefully so everything ends when you said it would.

What UK Pricing Rules Apply to Black Friday Sales?

Black Friday combines heavy discounting, urgency, countdown timers, delivery charges and limited stock claims, exactly the areas the Competition and Markets Authority is watching. On 18 November 2025 it opened its first investigations under its new direct consumer powers, covering mandatory fees, misleading time limited offers and optional charges selected by default (CMA), stressing it had not concluded that they broke the law. The rules apply to any business selling to UK consumers, not just big marketplaces.

Show the total price upfront. The CMA's price transparency guidance says the price should normally include unavoidable charges such as taxes and mandatory fees, and a mandatory delivery charge should be included where it can reasonably be calculated, or explained prominently where it cannot (CMA). An optional upgrade such as £5 next day delivery can still be shown separately, but never advertise one unavoidable price and reveal another at checkout.

Are Countdown Timers Legal in the UK?

A countdown timer is not illegal in itself; a fake one is. The CMA's guidance gives the example of an offer said to end when a timer reaches zero, only for the timer to restart and the offer to continue, and treats that as a banned practice, while a genuine deadline that is not otherwise misleading is unlikely to cause the same problem (CMA). The same goes for "ends tonight", "today only", "last chance" and was prices: use them only when they are true. Under the regime in force since 6 April 2025, the CMA can impose fines of up to £300,000 or 10% of worldwide turnover, whichever is higher (CMA).

How to Get Your Shopify Store Ready

The aim is not to redesign your store before Black Friday but to remove friction from the journeys customers already use. Start with real user performance: Shopify's web performance reports use real user data from the last 30 days and track Largest Contentful Paint, Interaction to Next Paint and Cumulative Layout Shift (Shopify Help Center), which tells you more than a single laboratory score, as our Shopify speed score guide explains. In the final weeks, every new app adds scripts and outside dependencies, so stability should beat novelty.

Navigation and Product Pages

Add temporary gift menus such as Gifts Under £25, Gifts Under £50, Gifts for Her, Gifts for Him, Bestsellers and Stocking Fillers. Use the announcement bar for delivery thresholds, Christmas returns, order deadlines and when the sale ends, once each is confirmed. First time visitors often land straight on product pages, so check photography, price, variants, delivery, returns, reviews and stock status, show the gift packaging, and offer an email me when it is back option for sold out items; our guide to product page design covers the detail.

Cart, Checkout and Payments

Keep cart upsells relevant: free delivery progress, one complementary product or gift wrapping helps, while six unrelated products and a spinning wheel do not. A £52 basket with free delivery at £60 may happily gain an £11 accessory, which can be more profitable than free delivery on every order. Check that your payment methods work before launch; UK Shopify Payments stores can offer Shop Pay, Apple Pay and Google Pay (Shopify Help Center) and eligible Klarna options (Shopify Help Center), and Shopify says 32% of orders over Black Friday Cyber Monday 2025 used Shop Pay.

Final Checks and the Five Person Test

Before launch, duplicate your live theme so you have a fallback (Shopify Help Center), test the store and checkout on real phones and desktop, place a real test order, and check discounts, free delivery thresholds, confirmation emails, stock deductions and key landing pages. Review broken pages in the Page Indexing report in Google Search Console (Google) and confirm that analytics and ad pixels receive data. Then watch five people who did not build the site try to find a Christmas gift under £50 and buy it, without helping them; usability research shows small tests like this expose many of the problems that matter (Nielsen Norman Group). Our guide to increasing Shopify conversions has more ideas.

Email and SMS: Your Highest Return Channel

By Black Friday week paid advertising is at its most competitive, while your existing audience has already bought from you, joined your list or browsed your products. Litmus puts average email return at $36 for every $1 spent (Litmus), and although no single Black Friday email will match that, it shows why an owned audience matters. Apart from the welcome code for first time customers and newsletter sign ups, the Black Friday code is normally the discount that generates the most revenue for our clients, probably because it is time specific, which creates genuine urgency, and it is heavily promoted by email.

Grow the list well before launch with early access sign ups, forms, social campaigns and compliant competitions; "Get early access to our Black Friday collection" gives people a reason to join without another discount, and our guide to getting more email subscribers goes further. Then segment: VIP customers deserve earlier access or first pick of limited stock, repeat customers need offers based on what they buy, and new subscribers may need reviews, bestsellers and delivery reassurance before the offer.

Warm Up Your Sending

If your list has been quiet for months, sudden huge Black Friday sends can damage deliverability. Authenticate your sending domain, clean the list, suppress invalid and long disengaged addresses, make unsubscribing easy, watch spam complaints and raise volume gradually; Shopify's own email tools suppress addresses that bounce (Shopify Help Center). Our guide to stopping Shopify emails landing in spam covers authentication and reputation in detail. A simple sequence might run like this:

  1. Early November: something is coming, so join the priority list.
  2. VIP launch: early access for your best customers.
  3. Public launch: the Black Friday offer goes live.
  4. Product focus: bestsellers, bundles or gift ideas.
  5. Genuine final day: the offer ends at the stated time.
  6. Cyber Monday: only if you have a genuinely different message or offer.

Use SMS sparingly, for VIP access, limited releases or genuine final hours. The ICO treats texts as electronic marketing that generally needs consent for that channel unless the soft opt in applies (ICO), so a number given only for delivery updates is not permission to send promotions. Update order, dispatch and delivery emails and FAQs with realistic timings. We are a Klaviyo partner, but Shopify has its own email tools too; what matters is a setup that handles segmentation, flows, consent and deliverability before peak, as our Shopify email marketing guide explains.

Paid Ads and Social

Black Friday advertising should not start with doubling the budget on Friday morning. Build campaigns early, check URLs, tracking, feeds, conversion events, dates and creative, and make sure an expired card, failed payment, spending limit or rejected feed item will not stop you, with a backup payment method where the platform allows. Then raise spend gradually: a campaign spending £100 a day will not deliver 20 times the profitable orders at £2,000, so scale on acquisition cost, return on ad spend, margin and stock.

Focus on the platforms your customers use and where past sales came from, rather than launching four new channels in November, and win the first few seconds by showing the product, the outcome and the offer straight away. Retargeting product viewers and basket abandoners works only if you have built enough traffic first, which is another reason to start before launch week; our guide to getting more traffic covers the wider mix.

How AI Shopping Changes Black Friday

Shoppers now ask AI assistants for the best Black Friday deal on a waterproof jacket, and Shopify shares eligible products with AI channels including ChatGPT, Google AI Mode and Gemini, Microsoft Copilot and Meta (Shopify Help Center). Those channels read titles, descriptions, images, prices, options and availability, so you do not need a separate AI SEO store, just an accurate, structured and current catalogue whose Black Friday prices and stock match what shoppers then see. Our agentic commerce guide explains how it works.

Stock, Fulfilment and Customer Service

More orders only help if you can fulfil them. Estimate unit sales, packaging, staffing, carrier capacity and returns, and ask whether the warehouse can cope, not just the website. Assemble packaging and print materials in advance, group fast moving stock and set up dedicated picking areas, because an order that takes six minutes to prepare becomes a serious problem at 1,000 orders.

If you use a 3PL, test that orders arrive, stock updates, tracking returns to Shopify and shipping services are mapped, and warn them about expected volumes. Prepare saved replies for the questions that always come, from where is my order to your Christmas returns policy, and make your returns window, exclusions, personalised items, return postage and refund timing easy to find before purchase.

What to Do After Black Friday

End every promotion when you said you would, including prices, codes, banners, ads and email links; an expired offer that keeps running weakens future urgency and can breach consumer law. A new Cyber Monday or Christmas offer should be a genuinely new promotion with its own terms.

Then judge the event on profit, not revenue. A year that grows from £80,000 to £110,000 can still make less if you doubled the discount and ad spend, paid more for fulfilment, took more returns or sold mostly low margin products. Review gross profit, contribution margin, order value, acquisition cost, return on ad spend, refunds, stockouts and new versus returning customers, then look again after 30, 60 and 90 days to see whether Black Friday customers buy again.

Ask for reviews only after delivery, send useful post purchase emails rather than instant discounts, and switch the site quickly to Christmas gifting, delivery deadlines, gift packaging and gift cards. Retarget non buyers with trust, information and delivery reassurance rather than a bigger discount, and write a short record of what worked, what failed and what you would change while it is fresh. Our guide to getting repeat customers covers the retention side.

Black Friday Checklist for Shopify Stores

Before launch, confirm that you have:

  • Set a commercial goal and calculated the largest discount you can afford.
  • Forecast stock and confirmed fulfilment, 3PL and packaging capacity.
  • Planned genuine start and end dates, and checked countdown timers and delivery charge displays.
  • Built, combined, scheduled and tested every discount, with a rollback plan for prices and banners.
  • Duplicated your live theme and tested the store, checkout, payments and real user performance.
  • Improved gift navigation, product pages, packaging images, back in stock capture and cart upsells.
  • Grown and segmented your list, checked deliverability and updated order and dispatch emails.
  • Checked AI product data, saved replies, returns and your follow up plan.

Why Matters Perspective

The biggest Black Friday mistake is treating it as a contest to offer the largest discount. We see it as a system in which margin, offer, traffic, conversion, fulfilment and retention have to work together. So we start with what the business can afford rather than what customers expect, and often find that a bundle, a gift with purchase or a sensible free delivery threshold beats 30% off everything.

We also protect existing customers, who already know your products and service, with early access or a relevant personalised offer, and use Black Friday to build the next 12 months through email, reviews, repeat purchases and Christmas, planning the Black Friday code, which normally leads our clients' discount revenue, around email. Finally, there comes a point before peak when optimisation should become stabilisation, because a store that converts reliably is worth more than an ambitious rebuild that is 95% finished.

Why Matters is a Shopify Select partner with Verified Skills across development and marketing. Our pricing is published, retainer clients are billed one month in arrears and never tied into long contracts, and every development project carries a 3 month guarantee. See our Shopify packages or email us to plan your peak trading.

Frequently Asked Questions

When is Black Friday 2026 in the UK?

Black Friday 2026 is on Friday 27 November, and Cyber Monday follows on Monday 30 November. Many retailers run promotions for longer, but any time limited claim must match when the offer really ends.

When should I start preparing my Shopify store for Black Friday?

Start serious planning in September and build and test in October, so offers, stock, creative, tracking and fulfilment are ready. Use early November to grow your list, build anticipation and raise ad spend gradually.

How much should I discount for Black Friday?

There is no correct percentage, so start with your margin. A £50 product that costs £20 makes £30, but at 20% off it makes £20, so you need 50% more orders for the same profit, which is why bundles, spend thresholds and gifts with purchase can work better.

Are countdown timers legal in the UK?

Yes, if they are genuine. CMA guidance treats a timer that reaches zero and restarts while the same offer continues as a banned false limited time offer, so the promotion must really end when the timer says.

Can Shopify handle Black Friday traffic?

Shopify merchants sold $14.6 billion over Black Friday Cyber Monday 2025, so the platform is built for peak demand. Your own theme, apps and integrations can still fail, so test them and avoid last minute changes.

Should I send more emails over Black Friday?

Usually a few more, because subscribers expect it during a major promotion, but segment your list and make each email useful. Warm up your sending, watch unsubscribes and spam complaints, and do not suddenly email every old contact.

What should I do after Black Friday ends?

End promotions when promised, put prices back and remove expired messaging, then analyse profit rather than revenue. Ask for reviews after delivery, move into Christmas messaging, and check at 30, 60 and 90 days whether new customers buy again.

Final Thoughts

Black Friday creates enormous demand, but high revenue can hide heavy discounts, expensive ads, low margin orders, returns and customers who never come back. Start early, know your margin, build your audience, test the store, keep every promotion genuine and prepare fulfilment, then treat the customers you win as the start of Christmas and repeat purchases rather than seeing Cyber Monday night as the finish line. The best campaign is the one that still looks like a good decision when you review profit and customer data three months later, and if you want help planning it, email us.
